White Elephant Rules: How to Play, Steal Limits and a Price Limit
By Cedar & Ledger
A white elephant swap is a gift game where people can steal gifts from each other. It works for offices, families and friend groups because everyone brings one gift and leaves with one gift. Here are the basic rules, the common variations, and how to set a price limit people will keep to.
Every dollar figure here is a made-up example to show the math, not a typical or recommended amount. This is general information, not financial advice.
Quick checklist
- ☐ Set one price limit and put it in the invite
- ☐ Ask for wrapped gifts with no name tags
- ☐ Draw numbers for turn order
- ☐ Agree on a steal limit before you start
- ☐ Have a plan for anyone who forgets a gift
The basic rules
- Everyone brings one wrapped gift within the price limit.
- Everyone draws a number.
- Player 1 opens a gift from the pile.
- Each next player either opens a new gift or steals one already opened.
- If your gift is stolen, you open a new gift or steal a different one.
- The game ends when every gift is opened.
Common variations
- Steal limit: a gift is "frozen" after it has been stolen 2 or 3 times.
- No instant steal-back: you can't take back the gift that was just stolen from you.
- Last turn: player 1 gets one final chance to swap at the end.
Setting the price limit
Pick one number and stick to it. Example (made-up numbers): a $20 limit for 12 people means each person spends about $20 and the group trades $240 of gifts. A lower limit makes it easier for everyone to join.
Gift ideas that work
Things most people can use do best: a nice mug with cocoa, a cozy blanket, a board game, a gift card, good snacks, or a funny item that is still useful.
Hosting tips
Keep a spare gift or two for anyone who forgets. Set a time limit so the game doesn't drag. With more than 20 people, split into two groups.
Tools that help
Secret Santa Budget: Set a Gift Exchange Limit That Works covers setting limits for other kinds of swaps. The Christmas Budget Spreadsheet and Gift List Tracker (Excel and Google Sheets) tracks what you spend on every person.

Common questions
What's the difference from Secret Santa? In Secret Santa you buy for one assigned person. In white elephant, nobody knows who gets their gift, and gifts can be stolen.
How many steals are allowed? It's up to the group. A limit of 3 steals per gift is common and keeps the game moving.
